Value proposition

Persona · pain · benefit

Persona

CIO / enterprise AI lead, CFO delegate, and GRC owners who need one reconciled evidence estate.

Pain

P1 spending and entitlement drift, P2 exposure inventory gaps, and P4 fragmentation of admin exports across portals.

Benefit

One landing zone that lands licence, cost, Copilot usage, agent inventory, and control metadata in curated silver tables — ready for Decision Hub and Ops Cadence.

Full description

What this offer covers

What it is

A proposed Azure landing zone that ingests and normalises the AI evidence estate into one solution: ADLS Gen2 (or Fabric / Synapse lakehouse) plus curated silver tables. It is the Step 1 baseline for Enterprise AI Management — not a feature dump, and not a published Marketplace offer until tenant-validated.

Who it is for

Organisations leaving pilot purgatory who still reconcile Copilot seats, Cost Management exports, agent lists, and Purview signals in spreadsheets. Designed for Wave 0 Steady: Security → GRC → Cost & Value → Licence → Adoption.

What you get

Resource group, storage (ADLS), Key Vault, ingestion pipelines (Data Factory or Fabric), least-privilege Entra app registrations, Log Analytics, and optional warehouse. Private endpoints recommended. Silver tables shaped for Decision Hub semantic models and Ops Cadence digests.

What it is not

Not a guaranteed ROI case study. Not a substitute for legal advice or DPIA sign-off. Not automatic writeback into production agents. Tenant validation and SoW scoping are required before any production cutover.

Setup £8,500 · Monthly £1,200

  • One tenant sample pipeline pack (Graph licences, Cost Management export, Copilot usage)
  • ADLS Gen2 + Key Vault scaffold in customer subscription
  • Silver table stubs for entitlements, spend, and usage
  • Runbook for controlled CSV/JSON imports

Illustrative planning assumption · GBP excl. VAT · not a forecast

Production ingestion cadence

Foundation Standard

Setup £18,000 · Monthly £3,500

  • Production pipelines with monitored refresh
  • Agent inventory sources (Copilot Studio / SharePoint agents / Agent 365 where available)
  • Purview / sensitivity / DLP metadata as available
  • Log Analytics + operational alerts
  • Handover to Decision Hub semantic model

Multi-subscription + premium connectors

Foundation Enterprise

Setup £35,000 · Monthly £7,500

  • Multi-subscription / multi-billing account coverage
  • Premium connector pack and federated source pattern
  • Private endpoint design note and landing-zone review

Getting started

How we stand it up

  1. Confirm Azure subscription, landing-zone owner, and Entra app registration path (least privilege).
  2. Freeze the source inventory: Graph licences, Cost Management export, Copilot usage, agent inventory, Purview as available.
  3. Stand up resource group, storage (ADLS), Key Vault, and pipeline identity.
  4. Land bronze → silver for entitlements and spend first (Wave 0 Cost then Licence).
  5. Validate with Decision Hub sample semantic model before Ops Cadence schedules.
  6. Book a get-started conversation: /#get-started or hello@twelvepanes.com.

Azure architecture baseline

What we deploy

Proposed Azure baseline for marketplace rehearsal. Exact SKUs and networking follow tenant landing-zone standards.

Component Role
Resource group Scoped landing zone boundary
Storage account (ADLS Gen2) Bronze / silver lake paths
Key Vault Secrets and connection strings
Data Factory or Fabric pipelines Ingestion and transform cadence
Entra app registrations Least-privilege Graph / billing / usage access
Log Analytics Pipeline and access observability
Optional Synapse / Fabric warehouse Curated serving layer
Private endpoints (recommended) Reduce public data-plane exposure

Data sources & methods

Step 1 evidence estate

  • Microsoft Graph — licence & service-plan exports Scheduled Graph queries / admin exports into bronze; normalised to entitlement silver.
  • Azure Cost Management exports / billing APIs Cost Management export to storage or API pull; mapped to cost-owner dimensions.
  • Copilot / Graph usage reports (CCS / usage APIs) Usage and Copilot activity reports landed for adoption and reclaim signals.
  • Agent inventory (Copilot Studio, SharePoint agents, Agent 365 where available) Inventory APIs / admin exports; owner and environment fields required.
  • Purview / sensitivity / DLP metadata (as available) Metadata sync for exposure and GRC exception views — availability varies by tenant.
  • M365 admin / Message Center / roadmap signals (optional) Optional feed for Horizon decisions; not a substitute for adopt / test / wait / reject.
  • Controlled CSV / JSON imports When APIs lag — versioned drop zone with schema validation and owner sign-off.

Extensibility

Connectors + MCP

Synced vs federated Copilot connectors

Prefer Microsoft Copilot connectors where they exist. Synced copies land in the Foundation; federated sources stay at origin with documented freshness and action rights.

Custom APIs

Custom APIs only when a connector does not cover the evidence domain. Register owner, SLA, and PII classification before pipeline bind.

MCP servers as governed tool boundaries

MCP is for approved tool scopes with named owner, least-privilege scopes, and change review. Do not invent an MCP server where a connector already exists.
